The airline has lawyers. Now you have an agent.

BagBack helps travelers actually collect what they're owed when an airline loses their bag — from the first ten minutes at the carousel to the filed claim.

Problem

Airlines profit from your confusion.

When an airline loses your bag, the Montreal Convention entitles you to up to ~$1,800. But the deadlines that protect that right — 7 days for damage, 21 for delay — are buried in a treaty almost no passenger has read. So most people file late, file wrong, or give up. Even the category leader, AirHelp, only handles flight delays and turns lost-bag claims away. The money is legally yours; the system is built so you never collect it.

Approach

I started from the panic, not the paperwork.

British Airways lost my bag for seven days, then went quiet about the money. Nobody told me there was a 21-day window to claim it — I found out with days to spare, by accident. BagBack is the tool I wish I'd had at that empty carousel. Every existing tool starts at the paperwork. I started at the moment you're standing there, stranded, not knowing your rights.

Execution

An agent in three acts.

BagBack maps to how the crisis actually unfolds. CRISIS: voice-first help in the first ten minutes, when you don't know your rights. COMPANION: all week, it arms the 21-day deadline clock, researches the real rules for your exact airline and route, answers any question against your case, and tells you what you can buy and expect reimbursed. CLAIM: it assembles your documents in one vault and drafts a formal claim citing the exact law for your route. Built and deployed end-to-end on Cloudflare Workers, with a live voice demo running the real flow.

Outcome

Shipped a sharp, working demo.

I shipped the full three-act flow live at the GrowthX Hermes Buildathon — end to end, voice and all. It's a prototype, not a business, and I'm honest about that. What it proved is the wedge: the compensation is real, the market leader ignores lost bags, and an agent that starts at the panic instead of the paperwork is a genuinely different product.

What's next

Depth per airline is the moat.

Every carrier's claim process is broken in its own way. An agent that learns each one gets faster and more accurate with every claim — that per-airline learning compounds into a real advantage.
